The GTM Agent Playbook
How a one-founder team uses autonomous GTM agents to run the work of a 5-person pipeline. Practical patterns, real metric targets, the exact agents we run.
1. The collapse: 7 agents → 5 functions
SDRs, MQL routers, BDRs, demo coordinators, post-demo follow-up, content distribution, account research — most of these jobs are coordination, not judgement. Coordination is what agents do best. Replace the 7 entry-points with 5 always-on functions:
- Speed Agent — first touch within 60 seconds of a hot signal.
- Demo Agent — auto-prep brief, recap nudge, outcome buttons.
- Outbound Agent — Mon/Wed/Fri cron with warmup ramp.
- Demand Agent — weekly publish + broadcast loop (this playbook is the magnet).
- Signal Agent — daily intent rollup, founder digest, ICP weight tuning.
2. Speed-to-touch is the lever
Lead conversion drops 80% between minute 5 and minute 60. Personalised welcome <60s + same-time founder brief is the upper bound on what software can do here. That's the bar.
Metric to set: p50 time-to-first-touch < 90s for hot leads. p95 < 5 min.
3. Demo black-hole closure
Most teams lose 30-50% of booked demos to no-shows + post-demo drift. Patterns that close the gap:
- Auto-prep brief delivered to founder T-24h before the call.
- Suspected no-show detection at T+30min if no MEETING_ENDED + no inbound activity.
- Post-demo recap with 4-button outcome (Won / Followup / Lost / No-show) signed by HMAC.
- Outcome-driven sequencing:
followupenrolls into a 3-touch nurture;noshowinto a recovery sequence.
Metric to set: demo_to_next_step_rate > 60% within 24h.
4. The demand loop
Outbound fills the pipe with cold ICPs. Demand fills it with warm ones — people who self-identify by reading and engaging. The loop:
- Topic queue with performance signals (subscribers generated, clicks).
- Weekly draft by AI; one-click founder approval.
- Lead-magnet capture (this very page).
- Double opt-in delivers the magnet immediately (value exchange).
- Broadcast on every publish; opens/clicks bump intent.
- Bridge: when intent ≥ 5, subscriber upgrades to a Lead with
qualification: 'inbound_content'.
5. The success metrics that matter
- Subscribers generated per blog (not blogs published).
- Engagement per subscriber (not emails sent).
- Conversion to sales conversation (the only number that decides revenue).
Optimising for "consistency of publishing" or "size of list" produces a cost centre. Optimising for those three ratios produces pipeline.
6. What to build first
- Speed Agent (1-2 days).
- Founder digest email — one daily summary, no per-event noise.
- Outbound cron with warmup ramp + per-domain cap.
- Demo Agent (only after Speed is firing reliably).
- Demand loop (don't build before you have 50+ leads/month — the ratios won't be measurable).
