How to create an ebook from a PDF of our existing content using AI

To create an ebook from a PDF of your existing content with AI, first confirm the PDF carries real, selectable text; a scanned PDF needs OCR or a text export before any AI can use it. Then decide what the new ebook does with the old content (condense it, restructure it for a new audience, or expand it with other sources), upload it to a tool that writes from your files, approve an outline, and draft chapter by chapter. Check every figure against the original before you publish.

A PDF is the most common format for existing content: old reports, webinar slide exports, guides, conference papers. It is also the format AI tools struggle with most, because a PDF stores where text sits on a page, not what the text means. Nagent's long-form lead, FOLIO, is one tool built for this job; it has its own clearly marked section below.

Why is a PDF harder for AI than a Word document?

A Word file stores paragraphs, headings and tables as structure. A PDF stores characters at positions on a page. When a tool extracts the text, it has to guess the reading order. Common results:

  • Scanned pages give no text at all. A PDF made by scanning paper, or by "printing to image", is a set of pictures. Without OCR (optical character recognition), the tool sees nothing.

  • Columns get interleaved. A two-column layout can come out as alternating half-lines.

  • Headers, footers and page numbers repeat on every page and leak into the text.

  • Tables flatten into a string of numbers with no row or column meaning.

  • Hyphenated line breaks split words.

  • Charts and diagrams contribute their labels at best, their meaning not at all.

None of this shows until the AI writes something odd. So test first.

How do you check whether your PDF is AI-ready?

Run these four checks in under five minutes:

  1. The select test. Open the PDF and try to highlight a sentence. If you cannot select text, it is a scan.

  2. The paste test. Copy a full page and paste it into a plain text editor. Read it. Are columns in order? Are tables readable? Are there stray page numbers mid-sentence?

  3. The size check. Note the file size and page count. Many tools cap uploads; very large PDFs may need splitting by chapter.

  4. The figure audit. List the five numbers that matter most in the document. Find each in the pasted text. If one only exists inside a chart, it will not reach the AI.

How do you fix a PDF that fails?

  • Scanned PDF: run OCR in a PDF editor and save a text PDF, or go back to the original source file (Word, Google Doc, PowerPoint) and export a fresh text PDF.

  • Messy columns or tables: export the original source as DOCX if you have it. If not, paste the text into a document and fix the order by hand for the sections you will use.

  • Key numbers in charts: write them out as sentences in a short companion note ("Figure 3 shows adoption rising from X to Y between 2023 and 2025") and upload it with the PDF.

  • Huge file: split into logical parts, one per section, so retrieval finds the right part.

  • Out-of-date content: mark which sections are still true. An AI will happily repeat a 2022 price.

What should the new ebook do with the old content?

Decide this before uploading, because it changes the brief:

  • Condense. A 60-page report becomes a 15-page executive ebook. Brief the AI to keep the thesis, the strongest evidence and the recommendations, and cut methodology detail into an appendix.

  • Restructure for a new audience. A technical guide becomes a buyer's guide. Same facts, new chapter order built around the buyer's questions.

  • Expand. A short guide becomes a fuller playbook. Add other sources (case studies, product docs, interview transcripts) so the expansion has material behind it, rather than letting the AI pad.

  • Update. Last year's report becomes this year's edition. Upload both the old PDF and the new data, and tell the AI which wins when they disagree.

What are the AI steps from PDF to new ebook?

  1. Upload the fixed PDF and any companion sources to a tool that writes from your files.

  2. Write the brief: audience, what changes from the original (condense, restructure, expand, update), chapter count, voice, banned claims, call to action.

  3. Generate the outline and map it. For each proposed chapter, note which pages of the PDF support it. A chapter with no pages behind it is a risk.

  4. Draft chapter by chapter, each against its mapped pages. Writing the whole book in one prompt is where repetition and invented detail appear.

  5. Compare against the original. Check every figure, quote and claim. Watch for numbers that changed in transit, a common side effect of messy extraction.

  6. Design and export. PDF for gated distribution. EPUB only if you plan to sell through ebook stores.

  7. Record the source list. Keep which PDF version and pages fed the ebook, so the next edition is quick.

Which tools can turn a PDF into an ebook?

  • Gamma imports PDF and PPTX on every plan, including Free, and can generate a document from an uploaded Word doc, PDF or Google Doc, then export PDF, PNG or PowerPoint, though not Word, per its help centre (Gamma pricing, Gamma documents, checked 24 October 2026). Fast for a visual rework of one PDF; the Free plan creates up to 10 slides per prompt, Plus up to 100.

  • Writesonic's AI Article Writer has a grounded mode that writes from uploaded PDF, DOCX and URLs, at "3,000 to 8,000 words" per piece (Writesonic). Good for turning a PDF into long web articles; it does not produce a chaptered ebook file.

  • Jasper's ebook workflow can use uploaded Knowledge assets as source material and drafts chapters in Canvas (Jasper). Layout is a separate step.

  • Canva is the place to restyle the final text, with templates and Canva AI writing help in Canva Docs (Canva Help Center).

What goes wrong, and what does it cost?

  • Uploading a scan. The AI writes from nothing. Cost: an ebook of generic filler.

  • Trusting extracted tables. Numbers shift columns. Cost: a wrong figure in a gated asset.

  • Letting expansion pad. "Expand to 12 chapters" without new sources produces repetition. Cost: a long, thin book readers abandon.

  • Mixing stale and current content. Cost: contradictions a buyer will spot.

  • Skipping rights checks. Content co-authored with a partner or containing third-party data may not be yours to republish. Cost: a takedown.

Where does Nagent fit?

We make Nagent. Its long-form lead, FOLIO, writes a chaptered ebook from documents in your Knowledge Hub, and a PDF of existing content is a typical starting point.

  • Upload: PDFs up to 25 MB go into the Knowledge Hub, along with Word, PowerPoint, spreadsheets, Markdown, text and JSON. There is no OCR: a scanned PDF is refused with "Could not extract any text from this PDF", so run the select test above first (adding knowledge).

  • Indexing: after upload, the text is split into passages and embedded; a document shows embedded when agents can read it.

  • Book setup: pick a type that matches your intent (Research Report to condense a report, Operator's Playbook to restructure into steps, Thought Leadership for a point of view), a chapter count, whether to illustrate, and the documents, including any companion notes.

  • Drafting: before each chapter, paragraphs from your documents are ranked against that chapter's title, tagline, summary and key points, and the Writer drafts against those. That is the "map each chapter to pages" step, done per chapter.

  • Output: PDF and DOCX. A person presses Promote before it becomes a knowledge asset or gated lead magnet.

What it does not do: it does not OCR scans, read charts, or tell you which parts of an old PDF are out of date. A 12-chapter illustrated book is estimated at about 1,570 credits, shown before you submit; see pricing. For the review step, our guide on keeping AI-written ebooks sourced has a checklist, and the FOLIO page shows the stage agents.

Frequently Asked Questions

Can AI read a scanned PDF?

Only if the tool runs OCR. Many do not, and Nagent's Knowledge Hub refuses scanned PDFs. Run OCR in a PDF editor first, or export a fresh text PDF from the original file.

How do I check whether my PDF has real text?

Try to highlight a sentence. If you can, copy a page into a plain text editor and read it for column order, tables and stray page numbers. If you cannot select text, it is a scan.

Should the new ebook be a PDF or an EPUB?

PDF for B2B lead magnets: it keeps your layout and is what forms and delivery emails expect. EPUB reflows to the reader's screen and matters mainly if you sell through ebook stores.

Can AI turn a long report into a shorter ebook?

Yes. Brief it to keep the thesis, the strongest evidence and the recommendations, move methodology to an appendix, and approve the outline before drafting. Check every number survived the condensing.
